Protocol Stage 4 — How we lead under pressure

Agree one activation phrase anyone can say out loud, and up to three reset moves the team will make.

  • Stage 3 coordination agreements are confirmed.

What this stage decides


Pressure is where the team's drift shows. This stage agrees two separate things: the phrase anyone can say to name that pressure is on, and the moves the team makes once it has been named.

They are decided separately on purpose. A phrase without moves is a complaint; moves without a phrase never get triggered.

Agree the activation phrase

    Read the drafted phrase aloud.

    Drafts come from the team's own drift evidence.

  2. 2

    Test it by saying it in a sentence, in a meeting voice.

    If it feels awkward to say, it will not be said.

  3. 3

    Edit until anyone in the team, at any level, could say it.

  4. 4

    Confirm the phrase.

    Result: The phrase is marked agreed and the reset moves open.

Agree the reset moves


  1. 1

    Draft the moves from the team's evidence, or write them from scratch.

    A maximum of three. Three is a limit, not a target.

  2. 2

    For each move, name who does it and when it stops.

  3. 3

    Confirm each move.

    Result: Confirmed moves take the shared treatment and cannot be edited by one person alone.

  4. 4

    Confirm the stage.

    Result: Stage 5 opens.

What good looks like


  • One phrase, said in the team's own idiom.
  • At most three moves, each with an owner and an end condition.

If something goes wrong


The team wants more than three moves.
Keep the three the team would actually make under load and record the rest as ordinary actions outside the Protocol.
