Before you start

  • Stage 2 support statements are agreed.

What this stage decides


Coordination is where most teams lose time without noticing: work is picked up twice, or dropped between two people who each thought the other held it. This stage makes the movement of work explicit.

Read the coordination field


The field places the team by how work reaches them and how it leaves. Crowded areas are where the team competes for the same work; empty areas are where work has no natural owner.

Facilitate the shape, not the placement of individuals.

Run the stage


  1. 1

    Ask the team where work is currently dropped or duplicated.

    Use the thin and crowded areas of the field as the prompt.

  2. 2

    For each, agree what should happen instead, in behavioural terms.

    Name the trigger, the person, and what they do — not a principle.

  3. 3

    Record the agreements in the stage.

  4. 4

    Confirm the stage.

    Result: Stage 4 opens.

What good looks like


  • Each agreement names a trigger and a person.
  • The team can say what changes on Monday because of this.
